How much should a freight forwarder spend on marketing?
Why revenue percentages mislead forwarders
Generic B2B advice says to spend 5 to 10 percent of revenue on marketing. For a forwarder that is nonsense. A $10m revenue forwarder might hold $1.2m of gross profit after carrier costs, so a revenue based budget would eat half the actual margin. Always calculate from gross profit, the money that is actually yours.
At 3 to 6 percent of gross profit, that same forwarder budgets $36,000 to $72,000 a year. That is enough to run a serious engine. Spending less than $2,000 a month usually produces nothing visible, which is why so many forwarders conclude marketing does not work. It was never really tried.
Benchmarks by company size
- Under 10 staff: $2,000 to $3,500 per month. One channel plus a website that converts. Outbound or local search, not both at once.
- 10 to 50 staff: $3,500 to $8,000 per month. Outbound plus one demand channel, CRM tracking, and a content base on your lanes.
- 50 plus staff or multi country: $8,000 to $20,000 per month. Full engine with paid, SEO, outbound and a dedicated team or agency running it as one system.
Where the first dollars go, in order
- Fix the website before buying traffic. Sending paid clicks to a site that loses visitors is burning money publicly. A converting site pays back every other dollar.
- Activate referrals deliberately. Your happiest shippers will refer you, but only if asked. A simple referral motion is the cheapest pipeline you will ever build.
- Outbound to your ideal shippers. Email and LinkedIn to the exact companies on your lanes. Fast feedback, low cost, and it tests your message before you scale it.
- Search, paid then organic. Paid search captures buyers with intent this month. SEO compounds from month three onward and gets cheaper every quarter.
The mistakes that burn freight marketing budgets
- Spreading thin. $500 each on ads, SEO, social, email and a freelancer produces five failures and one conclusion: marketing does not work for freight.
- Quitting SEO at month two. Search compounds. The forwarders ranking today started 12 months ago. Budget it for six months or not at all.
- One junior doing five jobs. A single hire cannot run ads, write content, design creatives, manage a website and do outbound. Teams beat lone heroes.
- No tracking. If enquiries are not landing in a CRM with a source attached, you cannot know what worked, so budgets get cut on vibes.
What return should you expect?
In freight, one new regular shipper is often worth $30,000 to $200,000 a year in gross profit depending on lanes and volume. A marketing engine costing $4,000 a month pays for the whole year if it lands two or three real accounts. That is the honest maths, and it is why the forwarders who commit to a proper budget rarely go back.
